Tow Rope and Engine: Motivation and Goals

External incentives pull, but they come off the moment you hand the work in. Motivation isn't fuel, it's exhaust — it appears after the start.

Two people start learning English on the same day.

The first needs a score to get into university. The second wants to finally understand what's being said in a stream without translation, and to write to people in another country.

For the first two weeks they move identically — both charged up, both studying. The difference shows up in the third month, when the novelty is gone and there's barely any visible result. By then the first has usually stopped, while the second keeps going.

It isn't about character. It's that their cars were moving differently.

A tow rope and your own engine

Picture two cars driving down the same road.

The first is on a tow rope. A truck in front, a rope between them. The car rolls, there's speed, the road gets covered. But this arrangement has two properties: it works only while the rope is taut, and the driver behind the wheel does almost nothing — a passenger in their own car.

The second drives under its own power. Slower off the line, but dependent on neither the truck nor someone else's route. The tarmac ran out — it turned off and kept going.

A grade, a deadline, a parent's demand, other people's expectations — that's the tow rope. It really does pull; underestimating it would be foolish. But it has a shelf life — it comes off the moment you hand the work in. Hence the thing everyone knows: you pass the language exam and six months later remember nothing. The rope was unhooked and there was no engine.

A tow gets you to the next turning. After that you need your own engine.

Important: the tow isn't the enemy. It's useful for getting out of a ditch and for starting when your own interest isn't there yet. The mistake isn't using it — it's failing to build the engine while you do.

What the engine is built from

In self-determination theory, Edward Deci and Richard Ryan described three conditions under which a durable internal pull towards an activity appears:

  • Autonomy — I chose this, I wasn't told to. Even the illusion of choice within an imposed assignment noticeably changes your attitude: which topic to take, in what order, by what method.
  • Competence — I can see myself getting better. Hence the critical importance of visible progress early on: not "someday I'll speak," but "today I understood a phrase I didn't understand yesterday."
  • Relatedness — the activity connects me to people who mean something to me.

Take away any of the three and the engine stalls. That's exactly why studying "because I have to" is so hard: it contains none of them.

There's also an opposite, rather unpleasant effect. A meta-analysis by Deci, Koestner and Ryan (1999), covering more than a hundred experiments, showed that tangible rewards for an activity a person already finds interesting reduce intrinsic motivation on average. An activity you start being paid for stops being something done for its own sake and becomes paid work. The practical conclusion: don't attach rewards to what you already enjoy — you risk swapping the engine for a tow rope.

That said, motivation doesn't split into "pure" and "impure." Between "I do it to avoid punishment" and "I do it because it's interesting" there are intermediate steps, and the most workable of them is "I do it because it matters for who I want to be." That's already nearly your own engine, even if the goal was external to begin with. Hence the most useful question when motivation fails: not "how do I force myself," but "why does this matter to me personally and how does it connect to my life." An answer like "to report on it" won't start the engine. An answer like "to read documentation without suffering" will.

A goal is an address, not fuel

The second common breakdown: the goal is set in a way that can't help.

Across decades of research Edwin Locke and Gary Latham showed a simple regularity: specific and sufficiently difficult goals lead to better results than vague ones or "do your best." "Study English" isn't a goal. "Twenty minutes of cards a day and one episode of a series without subtitles" is a goal.

But there's a fork that matters more than specificity — what the goal is aimed at.

Goals can be oriented towards performance ("get top marks," "not look stupid") or towards mastery ("work out how this construction works"). Research by Carol Dweck, Andrew Elliot and colleagues shows that people with a mastery orientation more often continue and increase their effort after a failure, while those aimed at results and evaluation more often quit — because for them an error means not "this needs more work" but "I didn't measure up."

An honest caveat here, so as not to spread a simplification. The idea of a "growth mindset" became very popular, and the tests produced a more modest picture: the meta-analysis by Sisk and colleagues (2018) found small average effects from interventions of this type, noticeable mainly in struggling and at-risk groups. So talking yourself round with one phrase — "the brain is plastic" — doesn't work. Something else does: how you interpret a specific failure at a specific moment. Not "I'm incapable," but "I haven't drilled this type of problem yet." That isn't autosuggestion, it's precision of wording: the second version points to an action, the first points into a dead end.

And from this a practical turn: an error isn't an event to be avoided but the only cheap source of information about where your hole is. Doing nothing is safer for self-esteem and catastrophic for learning. A failed attempt yields data; inaction yields nothing.

The most harmful misconception in this area: first you have to want to, then you do.

Usually it's the other way round. The feeling of engagement and of wanting to continue appears a few minutes after starting work, not before. You sit down with no enthusiasm at all, and ten minutes later find you're drawn in and don't want to stop.

This is a direct continuation of the article on procrastination: anxiety lives before the start and subsides after it. The same is true of motivation, only with the sign reversed — it is born after the start. Waiting for it means waiting for exhaust from an engine that isn't running.

Hence the conclusion worth taping to your monitor: don't wait for the right mood. Mood is a consequence of starting work, not a condition for it.

Deadlines you set yourself

There's a lovely study about deadlines. Dan Ariely and Klaus Wertenbroch (2002) ran three groups of students with the same load of three papers but different submission rules. One group had three evenly spaced hard deadlines. Another had a single one at the end of the course. The third was allowed to set their own deadlines, on the condition that lateness would be penalised.

The group with evenly spaced external deadlines did best. Worst were those with a single date at the end: nearly all of them got to work far too late. The third group landed in between: those who set themselves intermediate dates did markedly better than those in the same group who put everything on the last day.

Two practical conclusions. First: a single distant deadline is the worst configuration, because everything before it gets discounted. Second: if there are no external intermediate dates, it's worth inventing them — and preferably with some consequence attached, otherwise they don't work. A public promise, a mock exam paid for in advance, an arrangement with someone who will ask.

In practice

Write out your own personal answer to "why." Not the socially approved one, the real one: to understand streams, to read documentation without pain, to argue about papers, to change jobs. Write it down and keep it in sight — that's what holds you in the third month.

Take back autonomy where you can. Even inside an imposed course, choose the order of topics, the materials, the note format yourself. Choice is fuel for the engine.

Make progress visible. A counter of focused hours, a list of topics covered, a collection of "couldn't before — can now." Without visible progress the sense of competence never appears, and without that motivation stalls.

Set goals on action, not on evaluation. "Twenty minutes a day" and "understand topic X" instead of "get the grade." The first is entirely under your control.

Start without waiting to want to. The three-minute rule from the procrastination article works here too: three minutes of work is a reliable way to summon motivation, not the reverse.

Slice a long deadline into intermediate ones with consequences. An exam in six months is six checkpoints with dates, not one. And preferably someone knows about them.

Reformulate failures precisely. Instead of "I don't understand maths" — "I haven't drilled projection problems." The first suggests no action, the second does.
